# Making a Repository Agent-Ready

A practical guide to configuring any repository so that AI agents can operate effectively within it.

## What Agent-Ready Means

An agent-ready repository is one where an AI agent can enter, understand the project, and execute meaningful tasks with minimal human guidance. This is not about a single file or tool — it's a structural property of the entire project.

## The Entry Point: AGENTS.md

The most critical file. When an agent enters a repository, this is the first thing it reads. Name it `AGENTS.md` and symlink it as `CLAUDE.md`, `.cursorrules`, and `.windsurfrules` so every major agent tool finds it automatically. It should contain:

1. **Project purpose** — one paragraph on what this project does and why
2. **Architecture map** — directory layout with what each folder contains
3. **Build and test commands** — exact commands to build, test, and run
4. **Conventions** — commit message format, code style, naming patterns
5. **Pointers** — where to find specs, skills, rules, and other context

Keep it under 200 lines. Every line competes for context window space.

## Directory Structure

Agent-friendly structure follows these principles:

- **Predictable layout**: Agents navigate by convention. Standard directories (`src/`, `tests/`, `docs/`) reduce exploration overhead
- **Self-describing names**: A directory named `specs/` is immediately understood; `misc/` is not
- **Flat over deep**: Shallow hierarchies are easier to scan and reference
- **Co-located context**: Keep related files together (tests next to source, translations next to originals)

## Atomic Commits

Agents work best with atomic, well-labeled commits:

- Each commit does one thing
- Commit messages use consistent prefixes (`feat:`, `fix:`, `refactor:`, `docs:`)
- The commit message explains why, not just what
- This makes `git log` and `git blame` useful context sources for agents

## SPEC-Driven Decisions

For non-trivial decisions, write a spec before implementing:

- Specs capture the reasoning behind architectural choices
- Agents can read specs to understand constraints without re-deriving them
- Specs prevent agents from unknowingly reversing deliberate decisions

## Configuration: .claude/settings.json

Project-level agent configuration reduces friction:

- Permission allowlists for common operations (build, test, git)
- Hook definitions for automated checks
- Environment-specific overrides via `.claude/settings.local.json`

## Failure Journal

Maintain a record of agent failures and their resolutions:

- What went wrong and why
- What was changed to prevent recurrence
- This enables agent self-evolution across sessions
